02 · PERSPECTIVE

How I Think

Most AI transformations don’t fail because of technology.

They fail because strategy, operating models, governance, adoption, and measurement are treated as separate initiatives rather than a connected system.

My work focuses on helping organizations close those gaps and turn AI ambition into measurable business outcomes.

01

AI is not the transformation.

Technology alone does not change organizations.

Sustainable transformation requires changes in leadership, operating models, governance, incentives, and ways of working.

02

Adoption matters more than capability.

Most organizations already have access to powerful AI tools.

The challenge is creating sustained adoption, behavior change, and measurable business impact.

03

Business value is the final metric.

Strategies, pilots, governance frameworks, training programs, and transformation initiatives only matter if they create meaningful outcomes.

Value creation is the objective. Everything else is an enabler.

04

Transformation succeeds as a system.

Strategy, operating models, governance, adoption, and measurement should not be optimized independently.

Organizations create lasting value when all elements of the transformation system work together.

03 · FRAMEWORK

From Strategy to Business Value

AI Transformation Value Chain

Most AI initiatives struggle because they focus on individual components rather than the system that connects them.

Sustainable AI transformation requires a clear path from strategic intent to measurable business outcomes.

From intent to outcomes

Six connected stages that turn AI ambition into measurable business value.

Each stage answers a distinct question. Weak links in the chain limit what the others can deliver.

  1. 01

    Strategy

What are we trying to achieve?

Define the business outcomes, strategic priorities, transformation ambition, and success criteria that AI should enable.

  2. 02

    Operating Model

How do we organize for success?

Establish ownership, decision rights, roles, capabilities, and execution structures required to turn strategy into coordinated action.

  3. 03

    Governance

How do we make decisions and manage risk?

Create the guardrails, accountability, policies, and decision mechanisms needed to scale AI responsibly without unnecessarily slowing execution.

  4. 04

    Adoption

How do we change behaviors and ways of working?

Build leadership alignment, capabilities, communication, communities, and change mechanisms that embed AI into everyday work.

  5. 05

    Measurement

How do we know what is working?

Define adoption indicators, outcome metrics, feedback loops, and value-tracking mechanisms that support evidence-based decisions.

  6. 06

    Business Value

How do we create lasting outcomes?

Translate execution and adoption into measurable productivity, innovation, operational, customer, and strategic outcomes.

04 · WORK

Programs that moved the number.

Four representative initiatives. Each one is the same shape: a measurable problem, a structured intervention, an outcome leadership can steer on.

Company-wide AI enablement playbook

Problem
AI adoption was fragmented across decentralized business segments with no shared operating model.
Action
Designed a holistic enablement playbook spanning leadership, governance, tooling, and team-level adoption. Operationalized lightweight controls, rapid pilots, and continuous feedback loops.
Outcome
Enterprise rollout of Cursor, Glean, and Microsoft 365 Copilot with measurable adoption across business segments.
2020 · Present
Nokia · System-on-Chip R&D

Adoption-first AI execution across engineering

Problem
AI tools existed in pockets, with no mechanism to convert access into engineering throughput.
Action
Built a structured enablement model with metrics, training, champion networks, and lightweight governance, and rolled out Copilot (M365 + Premium), GitHub Copilot, and Cursor across the SoC unit.
Outcome
+45% active usage. 5× scale-up of a requirements-assistant use case in 8 weeks. ~31 engineer-years of annual capacity unlocked at ~100:1 return on execution effort.

Perform to Win: global performance transformation

Problem
Performance management was a periodic process, disconnected from real-time execution at 74,000-person scale.
Action
Orchestrated the global rollout, aligning executive intent with execution across 20 cross-functional workstreams and 255 roadmap items.
Outcome
Embedded performance management as a living operating system. Delivered 100% of annual objectives.

Nokia · 5G/6G Silicon R&D

Deep-tech program leadership

Problem
Multi-million-euro semiconductor roadmaps with high technical and delivery risk.
Action
Directed feasibility-to-delivery for 5G/6G hardware programs, instrumenting execution realism and cross-functional coordination.
Outcome
On-plan delivery of high-complexity silicon programs; foundation for the execution discipline now applied to enterprise AI.

07 · ABOUT

From silicon to operating models.

Aly Metwaly in a formal suit, smiling on a wooden dock beside the water.

My career has taken me through engineering, semiconductors, enterprise transformation, startup advisory, and investing.

What has remained constant throughout that journey is curiosity.

Curiosity about how complex systems work. How technology creates value. How organizations evolve. And how people turn ambitious ideas into meaningful outcomes.

Early in my career, I believed the hardest problems were technical. Experience taught me something different.

Working across global organizations, cross-functional teams, startups, and transformation programs showed me that technology rarely creates lasting change on its own. Real transformation happens when people align around a common purpose, make better decisions together, and create the conditions for ideas to become action.

That realization continues to shape how I think about AI adoption, operating models, governance, and organizational change. Today, my work focuses on helping organizations translate technological potential into measurable business outcomes while supporting founders building the next generation of technology-driven companies.

Continuous learning has also remained central to my journey. I believe growth comes from curiosity, embracing change, and having the courage to keep learning when the path is not yet clear.

Curiosity

Understanding how complex systems work and how they can be redesigned for greater impact.

Continuous Learning

Growth comes from questioning assumptions, embracing change, and remaining open to new ways of thinking.

Execution

Ideas only matter when they become outcomes. Strategy, governance, adoption, and measurement exist to create business value.
